A new model signs with your agency on a Friday. Your best chatters are already juggling four other accounts each, the new account is a raw, unwarmed Telegram number, and by Monday the model expects fans to be getting replies in under two minutes. Do it wrong and you either burn the new account in week one or bottleneck it behind chatters who are already maxed out.

Onboarding a model account into a rotation that's already running is a different problem than launching your first few accounts. You're not building a system from scratch — you're inserting a new moving part into one that can't stop moving.

How long does it take to safely onboard a new model account?

Budget 10-14 days minimum before a new account carries full outreach or PPV volume — that's the standard Telegram account warming window. Trying to skip this and throwing a brand-new account straight into a busy rotation is the single most common reason agencies lose accounts in the first two weeks.

The warming period isn't wasted time. It's when you set up the account's profile, assign it to chatters, connect it to your CRM, and get the model's content and pricing rules documented — all the stuff that has to happen anyway before the account can go live.

Step 1: Get the account itself right before touching the rotation

Don't add the account to live rotation until it's actually ready. That means:

  • Confirm Telegram Premium is active on the account — required to raise cold messaging limits and generally signals a legitimate, established account to Telegram's systems.

  • Complete the profile — username, display name, profile photo, bio. An empty profile on a new account is a red flag before a single message goes out.

  • Set a recovery email through Settings > Privacy & Security > Two-Step Verification, so you're not locked out if the account gets flagged.

  • Run the warmup process — connect the account in the CRMChat account warmup dashboard and let it build natural activity for 10-14 days before it touches real fan volume.

If the account was purchased and sat inactive for more than two weeks, treat it as unwarmed even if it was warmed once before. Inactivity resets the clock. For the full mechanics of this process, see why Telegram accounts get banned for high-volume activity — the same anti-spam logic applies whether the messages are trades or fan replies.

Step 2: Connect the account before you assign anyone to it

Once the account is warmed, connect it to your workspace before you touch shift schedules. CRMChat is a Telegram-native CRM that lets agencies connect every model account into a single dashboard, so a new account isn't a separate silo your chatters have to check manually — it shows up in the same rotation as every other account they're already working.

This matters more than it sounds like. An agency running 15-20 model accounts across a chatter team can't afford a new account to live outside the system for even a day — that's a day of fans getting slow replies or no replies at all, and slow replies cost sales directly.

Step 3: Assign chatters without overloading your best people

The instinct is to hand the new account to your top-performing chatter. Resist it. Here's a better way to think about the assignment:

  1. Check current load first — pull up how many active fan conversations each chatter is already handling before assigning anything new.

  2. Spread across 2-3 chatters rather than one, especially in the first few weeks when the new model's fanbase is still small and unpredictable in volume.

  3. Assign a primary and a backup so shift coverage doesn't break the moment your primary chatter is off — see how to rotate chatter shifts to cover fan chats around the clock for structuring that handoff.

  4. Set permissions before the first message — chatters should get restricted account access, not full account control, so a new model's account isn't exposed to the same risk as an admin login.

CRMChat's chatter role is built specifically for this: it's a limited-permission role that restricts account actions so chatters can run conversations without ever having the access needed to compromise the model account or client data. Admins keep full control of the account itself; chatters get exactly what they need to reply to fans and nothing more.

How do you keep chatters from messaging fans from the wrong account?

This is the failure mode nobody plans for until it happens: a chatter working five model accounts at once replies to a fan from the wrong one, and the fan notices immediately. On a platform where the entire relationship is built on the illusion of a direct, personal connection, that single mistake can end a paying customer relationship on the spot.

CRMChat's smart account switching automatically selects the correct model account for each client based on prior conversation history, so a chatter working multiple accounts in the same shift never has to manually track which thread belongs to which model. When you're onboarding a new account into a rotation where chatters are already covering four or five others, this is the feature that keeps the addition from becoming a liability.

Step 4: Set up notifications and response speed from day one

A new model account with zero response history has nothing to fall back on if the first few replies are slow. Fans who message a brand-new account and wait an hour for a reply don't wait around to find out if it gets better.

  • Confirm the responsible chatter gets a direct notification the moment a fan messages — CRMChat pushes this straight to the chatter's own Telegram so there's no dashboard-checking delay.

  • If the model wants 24/7 coverage before you have shift coverage fully staffed, connect an AI response layer trained on the model's content and pricing so conversations stay active overnight.

  • Track first-response time on the new account specifically for the first two weeks — it's the number that tells you if the rotation assignment is actually working.

Step 5: Get PPV and payment set up before the fans start spending

Don't onboard the account into chatter rotation and figure out payments later. Have PPV selling and payout set up before the account goes live to fans, so the first sale doesn't stall on a payment gap. Selling PPV content directly inside Telegram with a working payment flow means the new account starts generating revenue in its own name from day one, instead of routing everything through an established account and never separating the numbers.

This also matters for the reason most agencies move accounts to Telegram in the first place: keeping more of every dollar than the ~20% platform commission takes on other platforms. A new account that isn't properly connected to payment from the start is losing that margin advantage during exactly the weeks it needs it most.

Onboarding checklist: adding a new model account to rotation

  1. Purchase or confirm the account, activate Telegram Premium

  2. Complete the profile and set a recovery email

  3. Run the 10-14 day warmup before any real volume

  4. Connect the account to your CRM dashboard

  5. Check chatter load and assign a primary + backup, not just one person

  6. Set chatter permissions to the restricted role, not admin

  7. Confirm smart account switching / notification routing is active

  8. Set up PPV payment before the account goes live to fans

  9. Track first-response time for the first two weeks and adjust assignment if it's slipping

Get these steps in order and a new model account slots into an existing rotation without anyone missing a message or a chatter burning out covering the gap. Skip the warmup or dump the account on your busiest chatter, and you're rebuilding this process from scratch in a month. If you're running this across a growing roster, the case studies page has examples of agencies scaling well past a handful of accounts without losing response speed, and the help center covers the exact dashboard steps for connecting a new account.
